BIP-84: The Ecosystem Team

This proposal is to make a small nimble team responsible for Realms World ecosystem tasks. The structure is lean in design to allow for straight forward execution of a strict set of tasks, ecosystem tasks are split out below into responsibilities and will be distributed between the three members as with the funding remit. The remit does not include costs associated with in-person events.

This prop is intended to be “part time” work for each member hence this prop intentionally avoids any unrequired complexity to not inflate required tasks.

Working Group

The proposed group includes Lords Calc, Nate, and Squiddy — all long-standing contributors with complementary skill sets. Calc has led all Realms grant programs, managed DAO finances, and organized every Realms IRL event. Nate founded FOCGERS Media to spotlight Realms and the broader FOCG space, building bridges to KOLs and communities. Squiddy handles the core ops: multisigs, process upkeep, and helps upkeep the DAO’s behind-the-scenes infrastructure. They bring executional consistency across comms, operations, funding, and visibility.

    • Maintain a POC between teams and engage in monthly reviews of each Studio team.
    • Drive and refine the application and development alignment proposal framework

    • Execute Frontinus House Rounds
    • Seek new applicants
    • Garner grants for the ecosystem
    • Drive and refine the Frontinus house process
  • Awareness and Go-to market for Ecosystem Projects
    • GTM and Communication support for each game release (private, public playtest, launch)
    • Maintenance of CMC, CG, Dexscreener, Realms.world, dappradar etc…
    • Prepare regular updates for the DAO on the ecosystem.
    • Representation via events and conferences.

  1. Update Overview on Ecosystem Projects
  • Gather key ecosystem updates.
  • Summarize ecosystem progress for weekly DAO updates via DAO channels.
  • Engage with the feedback from the community.
  1. Studio Alignment Maintenance
  • Maintain a POC Between Teams & Monthly Reviews:
  • Check-in with each studio to ensure they have what they need.
  • Monitor progress and troubleshoot roadblocks.
  • Prepare monthly internal & DAO updates summarizing studio performance.

⚡ Dynamic Tasks

  1. General Ecosystem Activities:
  • Representation via Events and Conferences
    • Coordinate speaking opportunities at industry events.
    • Ensure ecosystem projects get featured in relevant conferences.
    • Attend key events to promote ecosystem growth.
  • Maintain Listings (CMC, CG, Dexscreener, Realms.world, dappradar etc.)
    • Update token and project listings with the latest information.
    • Crisis Management & Reactive Communication:
    • Address concerns or “FUD” in the community.
    • Manage rapid-response messaging for ecosystem projects.
  1. Studio Alignment Maintenance
  • Execute Payments and Vesting
    • Process scheduled payments for studios, teams, and grant recipients.
    • Verify milestones and compliance for vesting schedules.
    • Maintain records of all payments and communicate status to stakeholders.
  • 6-Month Reviews
    • Conduct biannual performance and alignment reviews for aligned studios.
    • Adjust support strategies based on review insights.
  • Alignment Proposal Process
    • Assisting in structure and creation of alignment applications.
    • Tracking processes for alignment applications.
  1. Grants Stream Maintenance
  • Execute Frontinus House Rounds
    • Manage and distribute grant rounds effectively.
  • Seek New Applicants
    • Engage with potential developers and teams to drive applications.
    • Conduct initial screening for eligibility and strategic fit.
  • Garner Grants for the Ecosystem
    • Explore external grant opportunities that could support the ecosystem.
    • Build relationships with funding partners and align proposals.
  • Execute Payments
    • Process scheduled payments for grant recipients.
    • Verify milestones and compliance.
    • Maintain records of all payments and communicate status to stakeholders.
  • Prepare Regular Updates for the DAO
    • Create structured updates on key launches and developments as they arise.
  1. Ecosystem Go To Market Activities:
  • Pre-Launch Preparation for Ecosystem projects:
    • Support with defining target audience and messaging.
    • Ensure ecosystem projects maintain a structured marketing pipeline with prepared content for launches.
    • Gather feedback loops and ensure teams incorporate marketing findings.
  • Launch Support
    • Help with PR campaigns, media outreach, and influencer partnerships.
  • Ecosystem-wide GTM
    • Oversee GTM timelines, ensure ecosystem project launches are strategically aligned and avoid conflicts.

Binding Code of Conduct

The following standards are expected of all members:

  • Conduct should reflect “lordly” values — welcoming, respectful, and rooted in camaraderie and integrity.
  • Openness to feedback from the DAO and broader community is essential; collaboration and positive-sum thinking are expected.
  • Members must represent the ecosystem positively across official and personal channels, abstaining from any actions that could harm its reputation.
  • Misleading or false conduct, including in marketing or promotional efforts, is not acceptable.
  • Bribery, collusion, vote manipulation, fraud, wash trading, or any form of illegal or unethical activity is strictly prohibited.
  • Active participation in the ecosystem is required, including availability for key activities and responsibilities.

Rates and Associated Costs

50 Dollars * 127 hours per month = 6.35k USD per month. Adding in a 15% buffer this comes to 7,300 USD per month.

Execution

The RealmsDAO L2 wallet will immediately sell 43,800 dollars of EKUBO & ETH for USDC.

  • 50% will be sold Realms L2 wallet. ETH tokens only.
  • 50% will be sold Realms L2 wallet. Ekubo tokens only. The ecosystem team will be able to claim up to 43,800 USDC at a 1:1 rate within the term. The allocation of this amount is up to the ecosystem team to allocate up until the term end. The initial term is set as 6 months therefore the full cost is up to 43,800 USD. This would be taken from the development account.
